n8n vs Zapier: Which Automation Tool Is Right for You?

n8n vs Zapier comes down to volume and control. Zapier is a hosted, no-code tool with thousands of app connections and per-task pricing, a good fit for simple automations. n8n runs on your own server or as a cloud service and handles higher volume and branching logic. For a service business, the real question is who will run it.

Both tools do the same basic job: when something happens in one app, they make something happen in another. The difference shows up months later, when you have 20 automations and nobody is sure which one broke. We pick the tool based on who will maintain it and how much runs through it. n8n vs Zapier: What Each Tool Actually Is

Zapier is a website you log into. You build an automation, which Zapier calls a Zap, by picking a trigger and 1 or more actions from a step-by-step form. There is nothing to install or update, and it connects to thousands of apps. Billing is based on tasks, and each action step that runs generally counts as 1 task.

n8n is a workflow tool where you connect boxes, called nodes, on a visual canvas. You can run it on your own server or pay n8n to host it. It has hundreds of built-in connections, plus a general-purpose node that can talk to most software with an API, and it handles flows that branch and reshape data. Its cloud plans have typically counted whole workflow runs rather than each step, and the self-hosted community version has no per-run fee. n8n or Zapier: Which One Fits Your Team

Most owners want something simple: a new lead lands in the CRM and someone hears about it fast. Either tool can do that. The right pick depends on volume and who fixes it when it breaks.

Zapier usually fits when:

  • You need a handful of automations, each 2 or 3 steps long.
  • Nobody on your team is technical, and nobody wants to be.
  • Your apps are popular and your volume is modest, such as dozens of leads a month.

n8n usually fits when:

  • Volume is high, or each automation has many steps.
  • The logic branches, such as commercial leads to sales and residential leads to a scheduler.
  • Data needs cleanup in the middle, like fixing phone formats, splitting names or catching duplicates.
  • Someone technical on staff, or an agency, builds and watches the flows.

Zapier vs n8n Pricing as Your Volume Grows

At low volume, the price difference rarely matters, and Zapier's convenience is usually worth paying for. The curve bends as you grow, because of how each tool counts.

Say a new-lead flow has 5 action steps and runs for 400 leads a month. On per-task pricing, that is roughly 2,000 tasks, and 1 more step makes it about 2,400. On n8n's cloud plans, the same work has typically counted as about 400 runs, whatever the step count. Self-hosted, the cost moves to the server and the hours spent keeping it healthy.

So the Zapier bill tends to climb with every step and every lead, while n8n's cost tends to track runs or server size. If nobody on staff can maintain a self-hosted setup, though, you are paying someone who can. Pricing on both changes often, so check current plans before you commit.

Why People Look for Zapier Alternatives

Most searches for Zapier alternatives start with a specific moment: the bill jumped, a flow hit a wall, or someone asked where the customer data goes. The common reasons:

  • The task bill is growing faster than the business.
  • A flow needs branching or data cleanup that has become hard to build and read.
  • The business wants customer data to stay on servers it controls.
  • The team wants workflows it can back up and move on its own.

n8n is the most common answer, because it covers the same ground with more control and a different pricing model. But if the complaint is that Zapier feels confusing, n8n will feel harder, not easier. And switching tools does not fix a flow that nobody owns.

A new lead gets scored, routed and texted

A form comes in. The flow checks the service, zip code and budget, then scores the lead. High scores go to the right salesperson or location, and the lead gets a text within a minute saying who will follow up. Low scores get a polite email. Everything is logged in the CRM.

n8n handles this comfortably. Scoring and branching are natural on a canvas, and each lead counts as a single run. Zapier can build it with Paths, its branching feature, but the Zap gets long, harder to troubleshoot and pricier with every step.

A review request 2 days after the invoice

An invoice is marked paid. The flow waits 2 days, then sends a short text or email thanking the customer and linking to your review page. If the customer has an open complaint, it skips them.

Zapier handles this comfortably: a few steps, low volume and usually popular apps. n8n can do it too, but this flow alone is not a reason to take on a server.

A missed call gets a text back

The phone system reports a missed call, and within a minute the caller gets a text saying sorry we missed you and asking what they need.

Either tool handles this comfortably, and at 2 steps Zapier is usually the simpler pick. First check that your phone system can send a missed-call event at all.

The Risks: Self-Hosted n8n vs Hosted Zapier

Self-hosting n8n means you own uptime. If the server goes down on a Saturday night, leads wait until someone notices. You also own updates, security patches and backups. None of that is hard for a technical person, but all of it gets skipped when nobody's name is on it.

A hosted tool, whether Zapier or n8n's cloud version, means you accept their limits. Prices can change. A connection you rely on can break, and you wait for their fix. Your customer data also passes through their servers, which matters more in some industries.

Both share a risk bigger than the choice of tool: automations move whatever data you give them. If half the phone numbers in your CRM are wrong, the flow just sends wrong texts faster. Set up error alerts, and have someone check the flows weekly.

A Simple Rule for Choosing Between n8n and Zapier

If you need a handful of automations, each 2 or 3 steps, and nobody technical will own them, start with Zapier. If your volume is climbing, your flows branch or your data needs cleanup, and someone technical or an agency can run it, use n8n. Unsure? Build the simple flows in Zapier and move the busy ones to n8n when the bill or the logic calls for it.

Whichever you pick, start with the automation closest to revenue: the fast reply to a new lead, or a second message to past customers and old inquiries that never heard back.
